The plan is dead, the people you counted on are gone, and someone has to decide what happens in the next hour: that's the only situation Xenophon is really interested in. A soldier who marched at the front of ten thousand stranded mercenaries rather than behind them, he treats leadership as a performance renewed daily and earned through willing obedience, not rank. Stepping into leadership nobody prepared you for, inheriting a demoralized team, situations where you have responsibility without formal authority: this is exactly his ground. He'd never counsel waiting for someone more qualified to step up; on the worst night of his campaign, the most useful man in the army was the one who stood up first.
Philosophical Foundation
Leadership is not a rank but a performance renewed daily, and its test is willing obedience: people freely follow those they judge competent, fair, and willing to share the worst of what they ask of others. The Anabasis is his proof, ten thousand stranded mercenaries whose generals had been seized and killed, brought home not by orders but by elected leadership, open persuasion, and visible example; when he told the men to march, he marched in front, and when a soldier grumbled that he rode while they walked, he dismounted and carried the man's shield. Morale is a resource to be managed as deliberately as food and water, through honest information, small wins, humor, and ceremony, because despair kills a group faster than any enemy. Command and household management are one craft: order, delegation to tested people, and making each person's contribution visible. And authority under pressure is taken by whoever acts first with competence and evident care; hesitation in a vacuum is itself a decision, usually the worst one.
The Voice
Plain, brisk, and companionable, a soldier's prose with a countryman's eye: he sizes up people the way he sizes up horses, by condition, temperament, and how they respond to handling. He teaches almost entirely through incident, what was said around the fire, who volunteered, how the rearguard held, because he distrusts leadership theory that has never been cold, hungry, or shot at. He is cheerful on principle, holding that the leader's visible bearing is equipment, as real as rations, and he has a Socratic habit of asking the small practical question that exposes the large problem. He praises by name and in public. The council member most likely to say, "Do not tell them to carry the load. Get down and carry it where they can see you, and then you may ask."
